Productivity (or worse, the dreaded 'soft dollar') has always been a tough sell in telecom. I can remember, more than I care to, selling variations of voice messaging and call processing products in the 90s on the basis of productivity gains. Trying to sell, that is.

In the cases where a clear reduction or full re-allocation of a resource was on the table, I could quickly make my way to the CFO's office. If not, I was in for a long winding road that only occasionally sent me home with a commission check.

This scenario tends to play out most when selling something a company is being asked to buy for the very first time. In the case of voice mail, while the productivity gains associated with features like copy/forward or the time saved not walking to the reception for messages were all nice - they amounted to soft dollar savings to those guarding the vault. Sadly, soft dollars only really compute after buyers have experienced a newly technology-enabled process. Before, status quo almost always seems good enough. Human nature, really.

Yes, I know I'm dating myself here using voice mail to make my point, but reading this thoughtful post by Robert Poe on video conferencing brought back the memories. And reminded me once again that some things never change - new communications technologies arrive yearly but the challenge of selling them for the first time never ceases.

Robert's post raises valid points about the complexity of placing compelling value outside of hard numbers, which in the case of video have and continue to center on the reduction of travel costs. Among other points, Robert notes that even if the CFO has proven partial to the perceived travel cost reductions inherent in video, users actually (once they've used it) speak to the much softer benefits of visual communications: improvements in managing emotional discussions, time saved and reduced frustration, to name just a few.

Video, like voice mail, is very much one of those 'you have to use it to love it' technologies. For those of you old enough, think back for a moment to how voice mail so quickly became indispensable. Even so, significant market penetration took time.

Unlike voice mail though, video does have other ways to get to market. Packaging and messaging it in ways that focus the buyer on non-travel business processes, for instance. We have seen evidence of this type of evolution in voice services. Where once buyers were sold minutes of voice communications (and bought it on savings only), now buyers are increasingly offered packaged services that address business processes (ie. Ifbyphone for automating marketing; or SayHired for automating phone screening). The buyer is no longer buying minutes, but instead improved business processes that in some way save or make them money - but are powered by voice.

I expect this similar evolution in video, although not soon. For starters, we'll need companies like VidTel to expose interoperability to allow for true user-to-any-user video. For the moment (and rightfully so) the sellers are focused on travel savings because it works. And as long as salespeople are paid on performance, the road easiest traveled to the CFO's office will be one most traveled. Excuse the pun.

From its early development in the early 1970's to the recent surge in interest since TANDBERG became part of Cisco, the key application for video-based communications is to enhance business decisions and add value to an organisations bottom line, usually from huge savings on travel budgets.

Of course, there are instances of video communications infiltrating life outside of business situations, with varying degrees of success, be it web conferencing from Skype or mobile phone based video calls. Despite those examples, video communications outside of the office has yet to achieve the same level of popularity as in the corporate environment.

Earlier this year the launch of the iPad from Apple received massive amounts of speculation surrounding what applications and key features it might incorporate. Amongst these was the potential for users to utilise video conferencing on the new product. However, upon its launch, it was clear that video conferencing was not yet going to be one of the features of Apple's new platform.

Interestingly though, the discussions of videoconferencing as an application on tablet PCs has not disappeared. A number of reviews and commentaries following the launch of the iPad discussed not just what was missing from the product, but also what they would most like to see in its next incarnation. Videoconferencing was very much in the thick of features which customers perceive to be desirable in tablet PCs.

Apple is not the only company considering the idea of combining video communication functionality and mass consumer computing products. HP, Sony and Dell, amongst other technology giants, are currently developing their own tablet or slate PCs to rival the iPad. Speculation has been building that video conferencing capabilities could be used as one of the key differentiating features for future competing tablet PCs. Whether the products incorporate video cameras in to the overall design or feature the ability to use peripheral webcams, such as the PrecisionHD camera from TANDBERG, there seems to be a real opportunity for videoconferencing firms to exploit a new dimension of personal computing.

But what benefit would come from a wider commercial exposure to videoconferencing? The more a technology permeates through society, the more people become accustomed to it being a fundamental and effective communication tool.

Webinars are certainly a hot new technology; and if you're a speaker, trainer, thought leader or other infopreneur, they are a "must know" skill rather than a "nice to know" skill.

Unfortunately, most people aren't using them yet, and even those who are using them aren't using them effectively. Here's a typical comment I saw on a blog about e-learning and webinars:

"While I've seen dozens of inspirational or motivational speeches, I can honestly say I've never attended a webinar that was anything better than ho-hum. Heck, I'd even settle for one that made me feel like it was time well spent."

So why is this such a problem? I think it's because presenters - even experienced presenters - don't know how to adapt their presentations to the webinar environment. So here are my top seven tips for making your webinars more engaging and effective.

1. Solve their problems.

This is the most important tip I can give you. It doesn't matter if you have scratchy audio, poor slides, a slow Internet connection, or anything else. If you know your audience's questions, challenges and problems, and you can answer them in the webinar, you can get away with anything. That's not to say you should fail at other things, of course. But solving their problems is the most engaging thing of all; and conversely, even the smoothest, slickest presentation will fall flat if you're not addressing their problems.

2. Get them doing something soon.

Ask them to do something early in your presentation. This forces them to take notice, involves them right from the start, and demonstrates that this isn't just another boring presentation. For example, you could:

Conduct an on-line poll;
Ask them to draw or write something on a blank sheet of paper;
Leave part of your handout blank, and ask them to fill it in.

Design something that's easy but engaging. It doesn't have to involve them sharing anything personal - in fact, it shouldn't, because that's too early in the presentation for them to share with others - but it should involve them doing something.

3. Shift energy

As with any presentation, design segments that shift the energy during the webinar. For example, instead of just speaking and showing slides, you could:

Conduct on-line polls;
Show a video;
Ask them to write or draw things;
Stop talking for 30 seconds of "reflection time";
Show a list and ask them to mentally pick their top 3 priorities;
Ask for live questions;
Answer questions sent in advance;
Hand over to a guest presenter;
Ask somebody in the audience to share a story or case study (ask for their permission in advance);
Switch from a slide show to a Web page or some other software;
Use the webinar's whiteboard facility to draw your diagrams during the webinar, rather than just displaying a slide showing the completed diagram.

4. Get comfortable with the technology.

Just as there's nothing worse than a presenter in a face-to-face presentation struggling with PowerPoint, there's nothing more off-putting in a webinar than a presenter struggling with the technology. Unfortunately, this happens a lot. So get good!

You don't have to master all the technology the first time. Your first webinar might be just a PowerPoint presentation. The next time, you might add interactive polls. The next one might include switching to a Web browser or other application. Then you could add a session for group discussion. And so on...

5. Start and finish on time.

One of the benefits of webinars is that they are very time-efficient. Your audience doesn't have to spend time travelling to a venue, battling traffic, finding a parking spot, hanging around before the event starts, and doing it all again at the end. They have high expectations that you'll respect their time - even more so than in a face-to-face presentation.

So be sure you start on time and end on time. Sure, technology problems can sometimes delay you; but if you log in early and test the technology, you won't be delaying others. And there's really no excuse for you, guest presenters, interview guests and panellists to be late.

6. Deliver great content.

You might have heard that a presentation can have one of four purposes: To persuade, to inform, to educate or to inspire. Most webinars fall into the "inform" or "educate" category - not "persuade" or "inspire". Your attendees are expecting to hang up at the end with some useful skills or knowledge. You can persuade, motivate or inspire them as well, but don't make that your main aim - unless that is really clear to them before they register (for example, you've clearly advertised this as a sales promotion).

Be clear in your own mind about what you want your audience to learn during the webinar; and tell them these objectives right at the front of the webinar - or perhaps even in the promotional material.

7. Start before you're ready.

Webinars can be unsettling and nerve-wracking, even for experienced presenters. You can't see your audience, you have to manage lots of new technology, audience members themselves might be struggling with the technology, and you don't have as much control over the "room".

The only solution to this is practice. You don't have to throw yourself in at the deep end; but if you're not even willing to try the shallow end, you won't learn how to swim.

Don't make your first webinars high-risk events. Start with small groups, not large audiences. Offer no-cost webinars first, before you start charging money. Get somebody else to manage the technology for you. Write a script for what you're going to say.

Do whatever it takes! Webinars aren't going away, and they are fast becoming a key delivery method for experts to connect the world with their material.

I'm not old enough to remember the days when a telephone call required an operator to connect the two parties, but I know those days existed.

Webinar technology has followed a similar path. Early webinar technology was slow, clunky, unreliable and often required IT support staff on hand to make it work. But that's no longer the case. The technology is fairly easy to use for a reasonably competent computer user, and certainly for any business owner who uses other software regularly.

Webinar technology might be unfamiliar to you, but that's true of anything new! I hope that doesn't stop you from dipping your toes in the water and getting started.

If you're new or nervous about doing webinars, here are seven tips and techniques to make it easier.

1. Be an audience member

If you've never participated in a webinar, let alone presented one, you're at a distinct disadvantage. However, this is easy to fix. Every day, there are many free webinars available for you to join, and you should try a few, just so you experience them from an audience member's viewpoint.

Just search Google for "free webinar", and register for the webinars. The only disadvantage is many of them are in inconvenient time zones, so it might involve waking up in the middle of the night to participate!

Failing that, you can learn a lot by watching recordings of past webinars. WebEx, one of the big webinar providers, has a site called "Pass The Ball" (Google it), where you can view recordings of webinars with high-profile experts:

2. Offer it free

Your first face-to-face presentation probably wasn't a paid keynote to a packed auditorium. In the same way, your first webinar doesn't have to be a big event. Start small, with a free webinar for a few trusted clients or colleagues.

Be up-front with them about this being a trial for you, so you set their expectations appropriately.

For example, when I was first investigating teleseminars (even before I started doing webinars), I promoted my first teleseminar to my newsletter subscribers like this (you might remember it!):

"I've got a very special gift this week: A teleseminar about podcasting. There's no charge at all - this is 100% complimentary. Why? First, because I'd like to give you a gift as a subscriber. Second, because I'm planning on doing many teleseminars next year, so this is a trial run."

3. Use reliable technology

The more uncertainties you introduce, the more likely it is something will go wrong. For instance, if you're planning to use your mobile phone from an area with poor reception, it's a disaster just waiting to happen! Sometimes this is unavoidable, in which case you just have to do it anyway. But if there's anything you can do to improve reliability, do it!

4. Don't over-use the technology

By all means use technology, but don't feel you have to use every feature of your webinar service just because it is available. Use as little as you need to get by without losing impact.

If you present frequently, this is the perfect opportunity to gradually build up your skills. For example, I regularly deliver complimentary webinars as marketing tools to get new clients. Because I sometimes deliver the same topic over and over again, I keep refining and improving it - for example:

The first time I delivered it as an audio-only presentation, without any visuals.
The next time I prepared a PowerPoint presentation and included that in the webinar.
The next time I included live examples using a Web browser.
The next time I added polls during the presentation.

5. Script it

Because your participants can't see you, you can use lots of notes - even to the extent of scripting your entire presentation (as long as you know it won't sound like you're reading out loud). At the very least, print out your slides so you can refer to them while speaking.

I do something slightly more elegant (which saves paper and prevents rustling of notes). I save my slide show as a PDF file, transfer it to my phone, and prop up the phone on my laptop during the webinar.

6. Call in early

Start the webinar early, and open it for participants at least 10 minutes before the official start. This gives you the chance to chat informally with the first few people who join, so at least you know there are some friendly people listening when you're later presenting.

This is like standing at the entrance of a training room and shaking hands with participants as they enter the room. You establish rapport, create a personal connection and break down barriers between you and the audience.

7. Have a backup plan

If participants can't see your screen, can you e-mail them a PDF version of the relevant slides? If participants can't join using a computer headset, do you have a plain telephone number they can call? If you drop out during the call, do you have somebody else who can take over temporarily while you re-connect?

You might never have to use any of these backup options, but it's reassuring to know they exist!

How could YOU use this?

The most important theme that runs through this article is to start by taking "baby steps" - that is, not trying to do too much at once.

There really is no substitute for experience, though. If you know your stuff and you're keen to deliver it by webinar, there's nothing to be gained by putting it off. Even if it's a bit intimidating at first, it doesn't get any easier by procrastinating. So take the precautions I've mentioned, and then jump in!

I prepare slide decks and practice long before the presentation date. The same needs to be true for your videos.

So let's look at the the 6 top items for creating an excellent video that will draw in your target market.

1. Decide on the message you want to have others read or see. The message could be a benefit, a feature, or simply something that is of interest to others.

2. Prepare a presentation using a tool such as PowerPoint. For a three minute video, the recommended number of slides (so you don't run out of words) is ten. Use the first few slides to put in your title, your credentials (if you want these), and who you are plus what you are presenting.
